Training happens between a trainer and a learner. To know what actually went on, ops had to ask the trainer afterwards or sit in. Neither works across 40+ trainers and 20+ client cohorts running at once. Line of sight stopped at the classroom door.
Ops was the reconstruction bottleneck. Every management sync, kick-off, and trainer briefing had to be assembled by hand from trainer recollection and notes kept in different places and formats. Progress on a cohort was hard to state precisely because the record lived in someone’s memory.
Quality assurance was sampling plus trust. The team could spot-check a handful of programmes. It could not say anything evidence-based about the rest. Commercial signals died in the room. Clients say the most useful things during training: they want to extend, they would like a second cohort, a format is not landing. If nobody from ops or sales was in the session, that was simply lost.
The expensive miss was the commercial one. A learner asking about an extension mid-programme is a renewal conversation. It never reached anyone who could act on it.
